The main limit on panel size is the weight your walls will bear. I try to keep it under 10kg for ordinary plasterboard. That’s about 150cm X 90cm.

Echoes bounce off the walls dozens of times in a fraction of a second. So a panel in a good spot will absorb echoes from all around the room.
It's ok if a small amount of sound still bounces off the uncovered surfaces, because we’re not trying to create a laboratory environment with absolutely no echo at all. We just want it quiet enough that nobody needs to yell.
The right number of panels will depend on how much reverb you start with and how you’re using the space.
It depends. What kinda noise we talking?
A boisterous crowd? Sure. These panels excel at absorbing human speech. And with less background noise to compete with, folks won’t have to yell so loud in the first place.
A singer and guitarist? They will help a bit. So long as you don’t have it too loud.
A rock band or a rave party? Look, now we’re talking about lots of really loud bass. Which will go straight through these panels as easily as it’s goes through your walls.
That’s when you have to look at soundproofing. This is a big job that usually means adding multiple layers of rigid heavy material inside your walls and sealing all the air gaps. That’s not what we’re doing here.
